Grupo Bimbo cuts audit times by 20% with agents built in Microsoft Copilot Studio, deployed through Microsoft 365 Copilot

Audit teams faced delays, rework, and bottlenecks as they relied on manual processes and SharePoint searches for cross-region guidance.

Grupo Bimbo built Audit Assist and Comatrix using Microsoft Copilot Studio, deployed via Microsoft 365 Copilot and Microsoft Teams, connecting directly to SharePoint for real-time, policy-aligned audit guidance and automation.

The solution reduced audit planning time by 20%, accelerated matrix creation from days to seconds, improved audit quality, and increased productivity and auditor satisfaction.

Grupo Bimbo

Grupo Bimbo, known globally as Bimbo, is a Mexican multinational bakery and salty snacks producer. The company operates in 39 countries across the Americas, Asia, Europe, and Africa, with a portfolio that includes more than 9,000 products marketed through over 100 recognized brands.

To support this global scale, Grupo Bimbo’s auditors manage complex, time-sensitive audits across regions, regulations, and time zones. However, much of that work depended on manual processes that slowed execution and increased work. 

To address these challenges, Grupo Bimbo used Microsoft Copilot Studio to create two AI agents—Audit Assist and Comatrix—and deployed them through Microsoft 365 Copilot and Microsoft Teams. Together, the agents automate parts of the audit workflow, reducing the planning-phase audit completion time by 20%, improving job satisfaction, and helping auditors deliver higher-quality audits with greater confidence.

A growing challenge for global teams 

As the world’s largest baking company, Grupo Bimbo operates at an extraordinary scale, with nearly 251 bakeries and other plants and more than 2.8 million points of sale worldwide. 

Supporting this footprint is Grupo Bimbo’s Global Internal Audit team, made up of more than 100 auditors working in different countries and time zones. The team oversees risk, controls, and compliance across diverse regions, functions, and regulatory environments. 

For many years, auditors relied on digital repositories like SharePoint that housed global audit standards, templates, and procedural documentation. While this information was centralized, accessing the right content at the right moment was often difficult, especially under tight deadlines or when auditors were working across time zones. 

Auditors needed to review procedures, confirm they were using the correct templates, draft findings, and validate reports—all while ensuring compliance with global standards. When questions came up, auditors often searched manually through multiple digital repositories or reached out to the internal quality assurance team for guidance.

That approach created friction. The quality assurance team, composed of only a few specialists, became a bottleneck for audit guidance. Auditors working outside business hours or in different regions often had to wait hours—or even days—for responses.

“Sometimes auditors realized they were using an older version of a template after they had already invested hours writing a report,” says Mauricio Imenez, Global Director of Data Analytics, Internal Audit at Grupo Bimbo. “That meant rework, delays, and frustration.”

As audit activity continued to scale globally, Grupo Bimbo recognized that manual, document-heavy processes would not keep pace.

Finding the recipe for automation with the Audit Assist Agent 

Grupo Bimbo already relied heavily on Microsoft technologies, including Microsoft Teams and SharePoint. When the Global Internal Audit team began exploring AI‑driven solutions, it identified Microsoft Copilot—including Microsoft 365 Copilot and Microsoft Copilot Studio—as the right foundation. 

“What mattered most to us was how easy it was to connect our agents directly to our SharePoint documentation using Copilot Studio,” Imenez says. “Every time our quality team updates a procedure or template, the agent automatically uses the latest version. We don’t have to maintain a separate knowledge base anymore.”

This direct connection to SharePoint addressed one of Grupo Bimbo’s biggest concerns: ensuring that AI‑generated responses reflected approved, up-to-date guidance. Using Microsoft Copilot Studio, the team designed a deterministic agent experience, by carefully defining system prompts and limiting knowledge sources to deliver consistent results.

Equally important was adoption. Because auditors already spent much of their time in Microsoft Teams, embedding the agents directly into their reduced friction and accelerated usage.

The idea for Audit Assist emerged during a Microsoft-supported internal hackathon held at Microsoft offices in Mexico City. Auditors from different regions and functions collaborated to identify pain points and propose solutions that could meaningfully improve their daily work. One of the strongest ideas was Audit Assist, an AI agent that could deliver policy‑aligned guidance across the audit lifecycle. 

Using Microsoft Copilot Studio, Grupo Bimbo rebuilt an earlier experimental solution and deployed the new agent through Microsoft 365 Copilot and Microsoft Teams in a single phase in September 2025. Auditors who proposed the idea stayed closely involved in development and testing, ensuring the agent reflected real audit workflows.

Audit Assist draws directly from SharePoint repositories containing global audit methodology, standards, procedures, and templates. Auditors can ask natural‑language questions such as, “What are the first steps to create a new audit project?,” “How to write a finding?,” and “What’s the presentation template I must use for the kickoff/announcement event?”  

The agent responds with precise, approved answers round the clock. It clarifies requirements such as audience, format, lead time, and required content, while also helping the auditor track steps through the process and create logs of completed actions. 

According to Eduardo Arenas, Data Analyst at Grupo Bimbo, careful system prompt design was critical. “The most important part of these agents is the system prompt,” Arenas says. “That’s where we define how the agent should behave and how it retrieves information from SharePoint.”

The team selected a GPT‑based model within Copilot Studio and connected it directly to SharePoint as its sole knowledge source. While agents typically reference three to four documents per query, the team optimized Audit Assist to reference up to 10 or 11 documents, improving reliability without overwhelming users. “We wanted auditors to trust the answers,” Arenas explains. “That meant making sure responses always came from the right documentation and followed the correct formats.”

Alongside Audit Assist, the team developed Comatrix, a complementary agent deployed through Microsoft 365 Copilot and Microsoft Teams. Comatrix supports the audit planning phase by generating risk and control matrices based on official global procedures. Together, the two agents support critical stages of the audit workflow, from planning to reporting.

Streamlining the auditor experience 

Audit Assist has quickly become a central part of daily work for Grupo Bimbo auditors across regions. Using standard orchestration, the agent delivers precise, policy-aligned guidance to auditors as they prepare audit communications and reports. 

Instead of searching through folders or waiting for responses from the quality assurance team, auditors can get immediate answers, any time of the day. “If an auditor has a question outside business hours, they don’t have to wait until the next day anymore,” Arenas says. “They can ask Audit Assist and get the answer right away.”

This immediacy has improved both productivity and confidence. Auditors no longer begin reports with outdated templates or guess how to structure findings. Instead, they start with accurate, standardized guidance.

The impact is especially clear in tasks that once required significant manual effort. For example, generating a risk and control matrix previously took around two full days of work. With Comatrix, auditors can now generate an initial version in seconds and refine it in less than half a day.

“The agent doesn’t replace the auditor’s judgment,” Imenez says. “But it gives them a strong starting point, so they don’t have to build everything from scratch.”

Audit Assist has also reduced the dependency on the quality assurance team for routine questions. By handling repetitive questions, the agent frees quality specialists to focus on higher‑value work, such as improving methodologies and supporting complex audit cases.

From a governance perspective, the agents have improved consistency and audit quality. Because responses always reference the latest approved documentation, rework caused by outdated formats or misaligned guidance has decreased significantly. “It changed the quality of the final audit product,” Imenez says. “Auditors are more aligned with the methodology, and the reports are more consistent across regions.”

Cutting the planning-phase audit time by 20%

While Grupo Bimbo is still early in tracking detailed usage analytics, the results are clear. Audits typically take between five and eight weeks to complete. Since deploying the agents, the Global Internal Audit team has observed an approximate 20% reduction in overall planning-phase audit completion time. The gains come from faster planning, fewer corrections, and less time spent searching for information.

Grupo Bimbo has also set a goal to increase in auditor job satisfaction, reflecting feedback from early users who report greater confidence, less frustration, and more time for analytical work.

Adoption continues to grow. As of early 2026, an estimated 50 to 60% of auditors actively use the agents. Workshops, internal communications, and champion programs continue to drive awareness and engagement across regions. “We’re still working on adoption every day,” Imenez says. “It’s workshops, communication, champions—everything combined. But the feedback so far has been very positive.”

Beyond Audit Assist: Building an agentic ecosystem

Grupo Bimbo views Audit Assist not as a one‑off solution, but as the foundation of a broader agentic AI strategy within Internal Audit. The team is already planning additional agents built in Copilot Studio to support other Centers of Excellence, particularly around control testing and data extraction.

“There’s a lot of documentation on how to test controls effectively,” Imenez says. “We want to create similar agents that guide auditors step by step through those activities.”

Future enhancements may include expanding knowledge sources beyond global procedures, incorporating additional internal and external guidance, and improving telemetry to better understand usage patterns and common questions.

For Grupo Bimbo, the value of Microsoft Copilot lies not just in AI capability, but in how easily it can be implemented within a complex enterprise environment.

“AI power is becoming a commodity,” Imenez notes. “What really matters to us is how easy it is to implement. With Copilot Studio, we can deliver solutions in one or two months instead of six. That changes everything.”
